Three people, eighteen products and a launch date, and nothing behind the product yet: no suppliers under management, no delivery partners, no inventory process. There was also no answer to the compliance questions that come with buying across borders. At that size the founders are the operation, so every one of those gaps lands on them at once, in the weeks when their attention is worth the most.
The supply side was built from nothing, in parallel with the launch rather than after it. Suppliers were coordinated across India and China. Last-mile delivery partners were selected and contracted. Cross-border compliance was worked through ahead of the first shipments. An inventory process was set up so that eighteen products could be tracked, reordered and counted by a team of three, with no system to lean on and nobody to delegate it to.
